How do you create higher engagement in remote team retrospectives? 5 tips

Various measures are possible and different factors are relevant to generate higher engagement in your agile sprint retrospectives in your virtual or remote team.

I have listed the possible measures in the following table and then distributed points according to the effectiveness and importance of the measures.

Effectiveness & importance of various measures

The following table lists various measures to promote the commitment of team members and employees in retrospectives. They are ranked according to effectiveness and importance.

Action itemEvaluation of effectiveness (1-3)Context
Selecting the right template2: Medium effectivenessGood templates can certainly lead to more fun in retro, but only to a limited extent.
Choosing the right software tool3: High effectivenessGood software like Echometer can greatly increase fun and engagement in Retros through playful elements.
Psychological safety in the team3: High effectivenessWithout psychological security and a trusting relationship, team members do not dare to open up.
Knowledge & adaptation to the team2: Medium effectivenessIt is helpful, but not necessary, to adapt the retro to the team - most teams respond similarly to engagement-promoting measures.
Previous psychological knowledge1: Low effectivenessPrior psychological knowledge is not necessary to increase engagement in Retros.
Team size2: Medium effectivenessA team that is too large (starts at more than 8 team members) makes higher commitment more difficult.
Playful elements2: Medium effectivenessPlayful elements (fun icebreakers, waiting room games like Echometer) are good at activating even introverted team members.
Active moderation3: High effectivenessBy actively asking quieter team members, for example, the distribution of speech can be massively equalized.
Focus on measures3: High effectivenessGood measures (including implementation) are a decisive feature of successful retros and thus increase the motivation to participate.

The effectiveness assessment is based on my personal experience as a Scrum Master and psychologist.

Good templates & techniques for higher engagement in retrospectives

The following templates, ideas and techniques are great for creating more engaging agile sprint retrospectives in remote or virtual teams and making them more fun.

Template 1: WRAP Retrospective

WRAP Retrospective

Wishes: What do you wish for?
Risks: What risks do you see?
Appreciation: Who or what deserves appreciation?
Puzzles: What is currently a puzzle for you?

The first template I can recommend for more engagement in your sprint retrospective in remote or virtual teams: The WRAP Retrospective.

  • Where can I find the template? In the Retrospective Tool Echometer
  • Why does the template work? The four letters and simple structure make it easy to give answers.

Perhaps the best retrospective technique or template for creating engagement and fun in retrospectives in remote or virtual teams is the battery retrospective.

Step-by-step guide: More engagement in retrospectives

If you want more engagement in your agile sprint retrospectives, I would recommend the following steps based on the table above and my experience.

  1. Building psychological safetyFocus on building psychological security, trust and good relationships within the team! This is the basis for an open discussion in retrospect.
  2. Establish meaning or purposeCheck whether your team goals are attractive and relevant for everyone. Does everyone see the point? If your team members don’t care about the success of your project, they won’t take part in the retrospective.
  3. Variety in retrospective templatesNow you can start trying out new sprint retrospective techniques, templates and software tools.
  4. Variety in Retrospective Software ToolsThe retrospective software Echometer in particular is designed to lead to more commitment in virtual or remote teams.
  5. Alternating moderatorYou can also have other team members prepare and moderate the retrospective. Possibly especially those who have not participated much so far.

If you’ve tried all of that and still don’t have more engagement in your retrospective, feel free to contact me - I’d be happy to help you.

FAQ: Regularly asked questions

What is most important to generate more engagement in retrospectives?

Three ingredients are most important for higher engagement in retrospectives: Psychological safety, a motivated team and alternating, playful retrospective formats, techniques, templates and ideas are also helpful. You can find these, for example, in the retrospective software tool Echometer, which was specially developed for remote retrospectives. You can find out more about this in the table above.

Our continuous improvement process is not working - why?

Your continuous improvement process may not work for a variety of reasons. To find out the causes, it is worth taking a closer look at the following points and answering them:

  • Does my team feel psychologically safe?
  • Is your team really motivated - does everyone understand the purpose of your current, shared goal?
  • Do you regularly bring new templates and techniques to your retrospectives to provide more variety?

What should be considered in remote teams, especially in retrospectives?

Remote teams should pay particular attention to the following points in retrospectives:

  • Choosing the right tool (for example, Echometer is ideal for remote retrospectives with high employee engagement)
  • Creating psychological security and a relationship of trust within the team
  • Ensuring that measures are recorded and implemented. This must be made transparent, especially in remote teams, in order to promote the team’s self-efficacy.

FAQs about Retrospective Tool

Top answers for anyone exploring our Retrospective Tool.

What is the ROI of the paid version of Echometer?

Good team retrospectives are a real win for companies. They have a positive impact on productivity, engagement and satisfaction - with Echometer you can tangibly and measurably increase these benefits.

Our data shows that teams achieve an average ROI increase of +120 % per retrospective when using Echometer. The ROI calculation makes all assumptions transparent, so you can enter effects as realistically as possible.

Important levers:

  • Time saving: Retro preparation, live sessions and follow-up are much faster thanks to team templates, retro themes and automated documentation. You can collect feedback asynchronously, use controlled timeboxing and record all measures directly in the tool.
  • Scalability: Your coaching resources are limited? Echometer enables teams to conduct retrospectives independently, helps new moderators get started and gives you a cross-team culture barometer.

With the Echometer ROI calculator, you can calculate exactly what added value you generate for your company - ideal as a basis for decision-making for budget managers or if you want to present the business case.

Is a paid tool for team retrospectives worth it?

Team retrospectives can quickly turn into time-consuming processes if preparation, moderation and follow-up are implemented manually. A paid tool like Echometer helps you to standardize these processes, accelerate them and make them measurably better.

Why the investment is worth it:

  • Reusable Templates & Themes: You don’t have to rebuild retros every time. Instead, proven formats, timeboxing templates and asynchronous feedback are available.
  • Documentation & Measures: Every learning and every action item is automatically recorded. This ensures that knowledge is retained, even when team members change.
  • View of Team Health: Dashboards show trends across teams, allowing you to react seamlessly when issues arise.
  • Scalability & Independence: Teams conduct their own retrospectives, coaches remain focused, and new team members find it easy to get started.

In addition: Echometer delivers standardized ROI calculations. This allows every manager to see in black and white the time savings, productivity gains and cultural improvements achieved by the investment.

Do I have to register to test the Retro Tool?

No, you do not need to log in to Echometer or register to test the Retro Board and Retro Tool in Echometer.

You can try out Echometer’s Retro Board via the following link without logging in: Try a Practice Round

How can I buy Echometer's retro tool?

First, simply register for free in Echometer. Then navigate to the workspace for which you would like to purchase the retro tool. If you haven’t already done so, you can do so here: Create account in Echometer 1:1 tool

You can then manage your subscription (for both the retro tool and the 1:1 software) within the workspace settings.

You can choose from various payment methods when upgrading.

If you do not have access to your company’s credit card yourself, you can simply add a buyer as a workspace admin in your Echometer workspace so that this admin can carry out the upgrade for you.

What is the difference between the Retrospective tool and the 1:1 software?

In Echometer there are two separate software solutions that are available within each workspace in Echometer:

  • 1:1 tool: Software for planning and conducting 1:1 meetings and tracking employee development
  • Retrospective tool: Software for planning and moderating retrospectives and tracking team development through team health checks

Both are independent software solutions, so they can be used separately from each other.

However, they work according to the same principles and aim to achieve the same added value: The continuous improvement of agile teams. In this respect, the simultaneous use of both software solutions is recommended.

Can I appoint several admins in Echometer?

Yes, you can assign administration rights to any number of users at both team level and workspace level. Please note the following:

  • Only workspace admins can take out and manage a Echometer subscription for a Echometer workspace.
  • Only workspace admins can create additional teams and name or remove additional workspace admins.
  • Team admins can appoint and remove additional team admins and team members for their team
